THE CHALLENGE
A leading cryptocurrency miner operating a distributed data center network faced the complex task of upgrading a 30 MW Bitcoin mining facility in Texas. The site, hosting an aging infrastructure and a large fleet of older-generation S19 miners, required substantial electrical and infrastructure enhancements to accommodate new S21-generation miners. Key challenges included executing electrical upgrades in two distinct phases, minimizing operational downtime, addressing a limited skilled labor pool near the site, and managing risks associated with U.S. Customs, site operations, and material flows.
THE SOLUTION
The LP Crypto Mission Critical (LPCMC) team engineered a comprehensive, phased approach to overcome the client’s obstacles. The project involved the decommissioning and asset recovery of over 9,000 S19 miners and the commissioning of more than 7,000 S21 Pro miners. LPCMC designed a detailed logistics plan, splitting purchase orders across multiple air and ocean shipments to align deliveries with site upgrade timelines and to balance workload across both phases.
LPCMC fully managed inbound and outbound transportation for all mining units, enabling equipment and consumables. LPCMC carefully removed the decommissioned units, cataloged them in its warehouse management system, and then stored them at its regional offsite warehouse. Onsite, LPCMC deployed a specialized workforce of over 15 personnel to execute a range of critical tasks, including de-racking S19 units, remodeling racking infrastructure, upgrading power distribution systems, and managing the installation, configuration, and troubleshooting of new S21 units. Additionally, LPCMC ensured proper handling of e-waste, implemented recycling protocols, and maintained meticulous inventory visibility throughout the project.
THE RESULTS
Through proactive logistics sequencing and onsite workforce expansion, LPCMC successfully condensed installation and commissioning activities, significantly minimizing downtime. Strategic planning reduced total project costs while maximizing operational efficiency. Thanks to the full lifecycle management provided by LPCMC, the client achieved a rapid return on investment, maintaining complete visibility over both the retired S19 units and the newly deployed S21 assets. Ultimately, LPCMC enabled the client to modernize their facility quickly, efficiently, and with minimal disruption to their operations.
